HubSpot contact created, form submitted, deal stage changed - Zapier connects these to an HTTP action in minutes. No developer needed. If your trigger is simple and your volume is low, the no-code path is the right one.
Fast to build and test
Setting up a Zap to fire a HeyGen API call takes under an hour. That speed matters when you are testing whether personalized video outreach works for your use case at all. Do not build a custom pipeline to validate a hypothesis.
Good for concept validation
If you want to know whether your team will actually use the workflow before investing in a production build, Zapier is the right test environment. Build it, run 20 videos, measure reply rates. If it works, then build it properly.
No infrastructure to manage
No servers, no deployments, no on-call burden. Zapier handles uptime. For a small sales team without engineering support, that is a real advantage at low volume.

These are the things that actually break, in the order they tend to surface.
No retry on HeyGen 429 responses
HeyGen rate-limits sustained API calls. When a Zap hits a 429, it fails and Zapier marks the task as errored. There is no automatic retry with backoff. That lead is dropped unless someone manually reruns the Zap.
Silent render failures
HeyGen returns a 200 when a render job is queued, then asynchronously completes or fails. Zapier fires and moves on. If the render fails after Zapier has exited, there is no alert, no dead-letter, no record on the CRM contact.
No CRM write-back built in
The video link, generation status, and delivery event do not write back to the CRM contact automatically. A rep looking at the record cannot tell whether a video was sent, failed, or was never generated.
No queue management
Zapier has no mechanism for throttling API calls to stay under rate limits. Under burst load - an import, a campaign launch - multiple Zaps fire simultaneously and hit HeyGen at once. 429s compound.
Zap timeout on slow renders
HeyGen renders take 2-4 minutes typically, longer under load. Zapier's execution timeout means the Zap may exit before the render completes, leaving you with no result to act on.
No webhook signature verification
If you use Zapier's webhook trigger to catch HeyGen callbacks, there is no built-in HMAC verification. Anyone with the URL can trigger your Zap. In production, that is a security gap.
Use Zapier or use Kastiv. Clear criteria.

Can Zapier connect to HeyGen at all?
Yes, via the Webhooks or HTTP action. There is no native HeyGen Zap. You send the API call via Zapier's built-in HTTP step. The problems appear at volume: no retry on HeyGen 429s, no webhook signature verification, no dead-letter handling when a render silently fails.
What breaks first when Zapier volume increases?
Usually two things in sequence. First: HeyGen rate-limits you and the Zap fails with no automatic retry - that lead is dropped, silently. Is there a way to make Zapier more reliable for HeyGen?
Up to a point. You can add a Delay step to avoid rate-limit collisions, use a Filter to catch error responses, and add an email alert on failure. None of this is retry logic - it is manual intervention. It works at low volume. At sustained volume it is not engineering, it is duct tape.
